The Most Underrated AI Decision? Not Using It

Artificial Intelligence has quietly become the default answer to almost every business problem.

Forecasting issue? Plug in AI.  Customer complaints? Let’s get Agentic AI.  Operational inefficiencies? This is definitely something AI can solve.

Somewhere along the way, the ability to say “this is not an AI problem” disappeared from boardrooms, strategy decks, and transformation roadmaps. The irony is that many organisations trying to aggressively adopt AI are often the least prepared to do so effectively. Choosing not to use AI is no longer seen as a strategic business decision, it is often interpreted as a lack of ambition.

This mindset is what’s getting organisations stuck in the AI Pilot phase with no proper roadmap to scale (McKinsey, 2025).

This article is not anti-AI. It is pro-decision-making.

Below are the questions organisations should feel comfortable asking before committing to AI, without defensiveness, fear, or internal pressure.

1. Are we AI mature? [Data Maturity ≠ AI Maturity]

Many organisations describe themselves as “data mature” because they have dashboards, data warehouses, or analytics teams in place. That does not automatically mean they are ready for AI.

AI maturity requires something far less glamorous but far more important: clean and consistently defined data, stable upstream systems, clear ownership of data quality, and well-understood business logic.

If core metrics still change depending on who runs the report, AI will not create clarity, it will increase confusion. Machine learning models do not fix poor data foundations, they expose them, repeatedly and at speed.

In many cases, investing in data governance, shared definitions, and reliable pipelines will deliver more value faster than AI would. Once there’s a set system of governance in place, there is a better opportunity for organisations to identify AI use-cases that would truly deliver value.

2. Have we properly evaluated standard workflows first?

There is a quiet truth many teams avoid: most business problems are not intelligence problems, they are process problems.

Rule-based logic, deterministic workflows, and basic statistical models are easier to explain, validate, maintain, and audit. More importantly, they create far less operational risk.

Introducing AI adds probabilistic behaviour into systems that were previously deterministic. That changes how you monitor, govern, and defend decisions. It also changes failure modes. A rules engine fails predictably. A model fails silently.

AI should not replace a workflow simply because it can. It should only be introduced when it demonstrably outperforms simpler approaches and when the organisation is prepared to manage the additional complexity. If the same outcome can be achieved through clearer business logic, better data structuring, or process redesign, that is often the more scalable and defensible choice.

The real test is this: are we solving a genuine capability gap, or are we adding complexity to a problem that discipline and design could fix?

3. Have we considered the risks of AI running rampant?

This is where governance stops being a “nice to have” and becomes non-negotiable.

AI systems rarely stay within the boundaries they were designed for. Once deployed, they tend to make their way through the business – into adjacent decisions, new teams, and use cases that were never part of the original design. Model outputs get copied into dashboards, reused in other workflows, or treated as inputs to decisions they were never validated for.

Over time, confidence in the system often grows faster than its actual reliability [AI hallucinations, anyone?].

That’s where the risk creeps in. In areas like pricing, eligibility, prioritisation, or customer service standards, even small model errors can have outsized consequences. Without strong controls, AI systems can reinforce bias, drift silently as data changes, or become difficult to challenge because decisions are now framed as “what the model says.”

If an organisation already struggles with process discipline, adding AI will not fix it. The gaps in these processes, mindsets and the clear afterthought to decisions will be further exposed.

4. Is the ROI actually worth the investment?

AI projects often look compelling in a controlled environment. A model performs well on clean data, costs are predictable, and the team is small. But success in the lab does not equal success in the enterprise.

The real decision is about total cost of ownership. Beyond initial development, organisations inherit ongoing data engineering, infrastructure and compute scaling, monitoring and retraining, security oversight, compliance controls, and integration complexity. As usage grows, so do these obligations.

Scalability is where many initiatives stall. A solution that works for a pilot group may struggle under enterprise load, messy real-world data, regulatory scrutiny, or strict uptime requirements. Costs rise. Performance fluctuates. Governance gaps appear.

Before committing, leadership teams should pressure-test the feasibility of ROI:

  • What is the projected cost per transaction or user at 5–10x scale?
  • Which new operational roles or capabilities are required to sustain it?
  • What happens if performance degrades? is there a fallback or rollback plan?
  • How sensitive is the business case to changes in data quality or usage volume?
  • Does this initiative build reusable infrastructure, or a one-off solution?

If these questions cannot be answered clearly, the ROI is theoretical.

5. Flashy tools vs Actual efficiency?

One of the hardest questions to ask is this: does leadership want an AI initiative, or do they want better decisions and faster execution?

Copilots, assistants, and AI dashboards look compelling in strategy decks. Process redesign, data clean-up, and workflow optimisation rarely do, yet they often deliver far greater and more durable value.

The risk is treating AI as a layer you place on top of inefficient systems. Plugging an LLM into a broken process does not fix the process. It simply automates inconsistency.

Real efficiency comes from targeting process automation, not conversational novelty. That means identifying repeatable decisions, structured hand-offs, bottlenecks, and manual interventions, then redesigning them to be measurable and system-driven. In many cases, deterministic automation or workflow orchestration will create more impact than a generative model.

LLMs are powerful when they operate inside well-defined processes. When used as a catch-all solution, they become expensive glue holding together fragmented systems.

The question is not “Where can we use an LLM?”  It is “Which processes are worth automating, and what is the simplest architecture that achieves it?”

6. Can outcomes be explained to a Non-Technical Stakeholder?

If an AI-driven decision cannot be explained in plain terms, it cannot be governed.

Leadership does not need to understand model architecture, but they do need to understand what inputs influenced an outcome, where the system’s limits are, and when human intervention is required.

Explainability is about preserving accountability. If a pricing decision, risk score, or recommendation materially affects customers or revenue, someone must be able to justify it. “The model said so” is not a defensible position.

AI systems that operate as black boxes shift decision-making power away from leadership and into opaque technical layers. That may increase speed, but it reduces control.

The test is simple: could a senior stakeholder confidently explain how this system reaches conclusions and when it should be challenged? If not, the governance model is incomplete.

7. Who owns the decision when AI Is wrong?

AI is not meant to replace ownership or human potential. If anything, ownership and accountability become more important once autonomous or semi-autonomous systems are in place.

When decisions are influenced by models, organisations need clear answers to very practical questions: who is allowed to act on an output, who has the authority to challenge or override it, and who ultimately carries responsibility when outcomes don’t go as expected. Without that clarity, responsibility tends to diffuse across teams, tools, and vendors, and problems surface only after impact has already occurred.

If those lines of accountability aren’t defined before deployment, the organisation is failing at organisational readiness.

Choosing not to use AI is still a decision

AI is a powerful tool, but it is still just a tool. It is not a measure of ambition, modernity, or leadership intent.

There should be no defensiveness or internal pressure attached to deciding that a simpler approach delivers better results, that the organisation is not yet ready, or that the risk and operational cost outweigh the potential upside.

In fact, the ability to say “AI is not the right answer here” is often a sign of maturity and shows that you have a clear understanding of business objectives.

That is also where AI readiness really begins. Readiness is not about deploying more models; it is about being able to evaluate when AI adds genuine value, when it introduces unnecessary risk, and when a different solution is simply more appropriate. Organisations that take the time to assess their data foundations, governance structures, decision ownership, and risk tolerance are far better positioned to use AI effectively, precisely because they know when not to use it.

The real question, then, is not “Why aren’t we using AI?” It is “What problem are we actually trying to solve and what is the most responsible way to solve it?”

That question deserves a serious answer, even if the answer is not AI.
